Client Background

The client is one of the largest libraries in Ontario and operates an extensive digital platform offering resources to a large user base. Their website is a primary channel for accessing information, conducting transactions, and supporting various services. Performance and reliability are critical, as millions of users rely on the platform daily.

The Challenge

The organization had capable internal IT Services (ITS) division, but struggled with:

  • An aging technology stack that caused frequent slowdowns and outages.
  • Complex Stakeholder Environment where multiple departments relied on the site, and each with different priorities and requirements.
  • The project timeline overlapped with other initiatives, leading to resource constraints and large setbacks.

Solution

A certified Project Manager was assigned to manage the large cross-functional team from different departments within the ITS division including facilitating alignment, buy-in from all stakeholders.

Adopted a structured, multi-phase approach to stabilize and modernize the website:

  • Facilitated system analyses, and mapping of existing architecture.
  • Created a detailed project plan with phased approach, clear milestones, timelines, and responsibilities.
  • Led cross-functional teams to execute system upgrades, monitor progress, and manage risks.
  • Documented lessons learned, ensured knowledge transfer and recommendations to support the future digital experience platform (DXP).
